Marketing teams have more measurement tools today than at any point in history. GA4, the ads platforms, the warehouse, the CDP, Looker, Mixpanel, Amplitude, session replay, heatmaps, attribution tools, post-purchase surveys, multi-touch models, media mix models, causal impact studies.
And most teams still cannot answer the basic question of whether their marketing is working.
The Measurement Paradox
The more dashboards you have, the easier it becomes to find a number that supports the story you want to tell. CMO wants to defend the Meta budget? There is a dashboard for that. CEO wants to cut the TV spend? There is a dashboard for that too.
Data rich, decision poor, is how someone smarter than me described it a decade ago. It is more true now, not less.
Why More Data Does Not Help
Because the hard part of measurement is not collecting the data. It is deciding what the data means in the context of a business where everything is running at once.
You cannot cleanly isolate the effect of a single channel when that channel is running alongside email, organic social, PR, product launches, sales outreach, and seasonal buying patterns. Every dashboard that claims to show you the incremental impact of one channel is making a lot of assumptions that usually fall apart on examination.
More data points do not solve the causal inference problem. They make it more tempting to pretend you have solved it.
What Decisions Actually Look Like
Good marketing decisions are rarely made with certainty. They are made with a coherent mental model of how the business works, informed by a handful of key numbers, cross-checked with enough evidence to be directionally right.
The teams that make good decisions tend to share a few habits. They know their business economics cold. They can tell you the contribution margin on each channel without opening a dashboard. They focus on a few key metrics and treat the rest as supporting evidence. They use measurement as a tool for challenging assumptions, not for defending them.
The teams that make bad decisions usually have more tools, more dashboards, more weekly reporting. And a harder time answering the simple question of whether marketing drove growth last quarter.
The Temptation To Keep Adding
Every time a team gets stuck on a decision, there is a vendor selling a new measurement tool that promises to clarify things. Multi-touch attribution. Post-purchase surveys. Incrementality testing platforms.
Some of these are useful in the right context. None of them replace the work of actually understanding the business.
If the team cannot make a decision with the data they have, adding more data does not help. It creates more rooms for the same argument to happen in.
The Uncomfortable Fix
Stop adding tools. Pick three or four numbers that reflect how your business actually makes money. Know why they move. Know when they do not. Be willing to make decisions with partial information and accept that you will be wrong sometimes.
This is what senior marketers used to do before the dashboard era. It still works. It just does not scale into a six-figure software contract, which is why nobody sells it.
